How a Hand-Welted Shoe Is Made — What Each Stage Actually Does
A workshop-level walkthrough of patterning, clicking, closing, lasting, inseaming, sole attachment and finishing — without pretending every pair takes an identical number of steps or hours.
Shoemaking process stories often lead with a dramatic number: 120 steps, 200 operations, 40 hours. Those numbers can be legitimate for a particular maker and method, but they should not be treated as universal. Different patterns, constructions, finishes and workshop systems create different operation counts.
A more useful way to understand the craft is to look at the major stages and ask what each stage contributes.
1. Last and pattern
The last establishes the three-dimensional shape. The pattern translates the intended design — Oxford, Derby, loafer, monk, boot or another family — into pieces that can wrap around that form.
2. Clicking the upper
Clicking is the cutting of the leather pattern pieces. A skilled cutter considers grain, stretch, visible marks, direction and where each piece will sit on the finished shoe. Two areas of the same hide are not always interchangeable.
3. Closing
Closing joins the upper pieces with stitching. This is where design lines such as quarters, vamps, cap toes, aprons and linings become a single upper. Clean closing affects both appearance and how the upper behaves during lasting.
4. Preparing the insole
For hand-welted construction, the insole is prepared to receive the inseam. This structural step is one of the reasons “insole” means more in traditional construction than a removable foam insert.
5. Lasting
During lasting, the upper is pulled and shaped around the last. The craft is not just making the leather tight. Tension has to be controlled so the upper follows the intended geometry without twisting the pattern or creating avoidable distortion.
6. Hand inseaming and welt
The shoemaker hand-sews the welt into the prepared insole/upper structure. This is the defining stage of hand welting. It creates the perimeter structure that will later receive the outsole stitch.
7. Bottom preparation
The space beneath the foot is prepared with the required filling and support components for that construction. Materials vary. The goal is to create a stable base before the outsole is attached.
8. Outsole attachment
The outsole is shaped and stitched to the welt. Edges are trimmed and refined. A closed channel, open channel or other sole-finishing treatment may be used depending on the design.
9. Heel building
Where the design uses a built heel, layers are assembled, leveled and finished. Heel balance affects stance, so it is structural as well as cosmetic.
10. Finishing
Finishing can include edge staining, sole finishing, cleaning, polishing, burnishing and final inspection. This is where the pair receives much of its visual character, but finishing cannot hide structural mistakes made earlier.
The number of operations is less important than whether the operations were appropriate for the design and executed well. Handsole therefore avoids using one fixed “X steps” claim as a universal quality badge.
Why made-to-order needs time

It reflects the sequence of making, drying/setting where required, finishing and quality control before shipment.

Why sequence matters
Shoemaking is cumulative. A pattern cut slightly off-grain can behave badly during lasting. Poor closing can distort when tension is applied. Inaccurate lasting can make later sole work look uneven. Finishing happens last, but it cannot fully correct errors created upstream.
What drying and setting time does
Some operations need time for materials to settle, dry or hold a new shape. That is why production cannot be understood only as minutes of visible hand work. A pair may need to remain on the last or rest between finishing stages even when nobody is actively touching it.
Quality control is not one final glance
Useful quality checks happen throughout production: leather selection before clicking, stitch control during closing, symmetry during lasting, edge and sole inspection during making, then final review for finish, hardware, cleanliness and configuration. Catching an issue earlier is better than discovering it at packing.
Where customization adds complexity
A change in leather, color, width or last can affect more than one operation. Material thickness changes closing and lasting behavior. A different width changes geometry. Custom finishing can add drying and polishing stages. That is why complex bespoke changes may need a different production estimate from the standard made-to-order window.
What customers should expect from process transparency
A good process explanation should tell you what is done and why, without relying on theatrical numbers. Ask whether the product’s construction is disclosed, whether materials are named and whether the maker separates standard production timing from unusual custom work.
